Offset vs Digital Printing: When to Choose Which

Offset and digital printing are the two dominant ways books are manufactured today, and choosing between them is mostly a question of quantity, schedule and budget. This guide explains how each process works, where the cost crossover usually falls, and how to decide which one fits your project.

How Each Process Works

Offset printing

Offset lithography transfers ink from metal plates to rubber blankets and then onto paper. Each color in the job (typically the four process colors: cyan, magenta, yellow and black β€” CMYK) needs its own plate, and the press must be set up, registered and calibrated before a single sellable sheet comes off. Once the press is running at speed, however, it produces thousands of sheets per hour with remarkable consistency. On a modern sheet-fed offset press such as the Heidelberg machines we run at our Guangzhou factory, makeready is measured in minutes to a few hours, while production runs at many thousands of impressions per hour.

Digital printing

Digital printing (production inkjet and electrophotographic/toner presses) images directly from a PDF file to the paper β€” no plates, no blanket, almost no makeready. The file goes in, sheets come out. Every sheet can even be different, which is what makes personalization and print-on-demand possible.

The Cost Curves: Setup vs. Per-Unit

The fundamental economic difference is where the money goes:

  • Offset: high fixed setup cost (plates, makeready time, press calibration and waste sheets), then a very low cost per additional copy. The more you print, the cheaper each book becomes.
  • Digital: almost no setup cost, but the per-copy cost stays roughly flat no matter how many you print, because every copy consumes the same machine time, toner or ink, and click charges.

Plot those two lines and they cross. Below the crossover, digital wins; above it, offset wins by a widening margin.

Where Is the Break-Even Point?

There is no universal number β€” it depends on page count, trim size, color vs. black-and-white interiors, paper choice and binding. As conservative guidance that holds across most markets:

  • For black-and-white text books, digital is usually the economical choice from a single copy up to somewhere in the low hundreds; offset typically becomes clearly cheaper once you move into the mid-hundreds to around a thousand copies and beyond.
  • For full-color books (children's books, art books, cookbooks), digital per-copy costs are higher, so offset often becomes competitive earlier β€” sometimes only a few hundred copies in.
  • Above roughly 1,000–2,000 copies, offset is almost always the right answer for any book format.

Treat these as orientation, not rules. The honest way to decide is to ask your printer to quote the same specification both ways β€” any experienced book printer does this routinely, and the quotes will show you exactly where your project's crossover sits.

Quality and Color Fidelity

Offset remains the reference standard. It offers:

  • Higher effective sharpness and smoother tints, especially in large flat color areas and fine type.
  • Pantone (spot) colors β€” essential when a brand color must match exactly. Digital presses simulate spot colors with CMYK (and on some machines expanded gamuts), which gets close but not always exact.
  • Better consistency across very long runs, because the process is mechanical and stable once dialed in.

That said, modern production digital presses are very good. For most black-and-white interiors and for color work viewed at normal reading distance, many readers cannot tell the difference. Where digital still shows its limits: large solid color areas (possible banding or mottling), very heavy ink coverage on uncoated stocks, and exact spot-color matching.

Paper Flexibility

Offset accepts a much wider range of substrates: uncoated, matte and gloss coated papers in nearly any weight, textured stocks, thin Bible papers and specialty boards. Digital presses are more restricted β€” the paper must run reliably through the imaging engine, and some inkjet systems require treated or compatible stocks, while toner-based systems can struggle with very heavy or heavily textured sheets. If your project calls for an unusual paper, offset gives you far more freedom; confirm digital-compatible options with your printer before committing.

Turnaround Time

Digital is faster at the front end: no plates, minimal makeready, and the job can often start the day the file is approved. For a few dozen or a few hundred books, digital turnaround is typically measured in days.

Offset adds platemaking and makeready, and finishing capacity matters more at volume, so expect a longer schedule β€” typically one to two weeks of production time for a standard book run, plus shipping. For overseas buyers, sea freight adds several more weeks depending on destination (a reality of any volume order from China), so plan offset projects well ahead of your launch or event date.

Typical Use Cases

Choose digital for:

  • Samples and proofing β€” one or a few finished copies to check before committing to a run.
  • Short runs β€” advance reader copies, conference handouts, limited editions, church or school projects needing dozens rather than thousands.
  • Print-on-demand β€” keeping a title available without holding inventory.
  • Versioning β€” the same book in multiple languages, imprints or personalized editions.

Choose offset for:

  • Volume production β€” retail runs, textbook programs, distribution stock where unit cost drives your margins.
  • Color-critical work β€” art books, photography, children's picture books where spot colors or large flat color areas matter.
  • Special papers and finishes β€” unusual stocks, plus foil stamping, embossing and other finishes that pair naturally with offset production.

A Practical Workflow Many Publishers Use

A common pattern we see with overseas customers: approve a digitally printed sample first (fast, cheap, close to final quality), then commit to an offset run for volume. This combines digital's speed at the proofing stage with offset's unit economics at production scale β€” and it removes most of the risk from a long-distance print order.
